If you know replace such an image with another one that is smaller dimensionwise the cropping might not work. It is recommended to clear the image cache when changing anything and let ZP regenerate the images. Theme may override these settings by hardcoded sizes for design reasons. Btw. what Zenphoto version? If not 1.3.1 please upgrade first and try one of the standard themes. Generally ZP should not replace existing cached thumbs if the file name and format does not change. I think my collegue sbillard will respond to this later. He is a little more familiar with the image processing. I currently do not remember if Zenphoto recognizes file date changes as well. Normally it will not resize at all to make a thumb, it will just extract a square portion. From your description I would guess that the theme is supplying height/width HTML settings.
